How Gamma hit $100M ARR with a team of 50
Plus why low trial conversion is an acquisition problem, and honest numbers at early scale
From my week
Last week went almost entirely to founder calls. The highlight: Stefan, a London builder I have known since February, decided to join FV to build our outreach product, productizing the AI pipeline we already use internally to find and email founders. A surprising number of those calls ended at the same question, what to charge for and when. That is what this issue is about.
This week in PLG
Three looks at free-to-paid, at three very different scales. Gamma at $100M ARR shows what a compounding sharing loop does before you ever touch pricing. Ben Williams argues low trial conversion is usually an acquisition problem, not an onboarding one. And an Indie Hackers thread asks the uncomfortable early question: are 2 sales from 641 downloads a broken funnel or just a small sample? Same mechanics, three stages. Wherever you sit between 641 downloads and $100M ARR, one of these is your next experiment.
Free-to-paid mechanics: three scales
How Gamma Hit $100M ARR With a Team of 50 (SaaStr, Jason Lemkin)
Gamma makes presentation software. No sales team, no marketing budget, 50M free users who share their work, 600K paying subscribers. Every shared deck is a distribution event: recipients see Gamma branding, click through, and sign up. CEO Grant Lee's framework: earn the upgrade decision at the aha moment, not at the paywall. Get users to first value fast, and conversion follows.

Stop fixing your trial. Fix who's in it. (The Product-Led Geek, Ben Williams)
If trial conversion is low, the first instinct is to adjust the trial: shorten it, add more emails, tweak the UX. Ben Williams argues that is fixing the wrong variable. Wrong-fit signups produce low conversion rates regardless of how good the trial experience is. Map your best-converted trial users, identify what they have in common, and fix acquisition targeting before you touch the onboarding flow.

641 downloads, 2 sales, and I still don't know why (Indie Hackers)
641 downloads. 2 sales. The builder does not know if this is a volume problem, a positioning problem, or a free-tier design issue (3 lifetime uses, one-time upgrade). The honest question in the thread: at 641 activations, is this a bad conversion rate or just sample noise? Worth reading if you run a similar model and are trying to calibrate what normal looks like at early scale.
